Fractional CTO

Your fractional CTO for AI, two days a week.

A real engineer inside your week, so AI stops being a gamble and becomes something you control.

For: Founders and ops leads at 5- to 50-person companies sitting on a backlog of AI ideas, with no one to own the direction and actually ship it.

We know AI could change how we work. We just have no one to own it and no bandwidth to stop and build it.
The method: Kill the Bottleneck

Map, Build, Hand Off. We find the bottlenecks worth killing, I build the fix inside your tools, and I hand each one off with docs so your team runs it without me. No black box, no vendor you cannot fire.

What you get

A hands-on AI lead embedded in your Slack and your tools: sets the roadmap, then ships it. Not a consultant with slides.
Two build days a week (about 16 hours), every week, hands on keyboard shipping real work.
Automations, agents, and integrations running inside your actual systems. Not prototypes that die in a demo.
A short written update every week: what shipped, what is next, what is blocked.
You talk to the person doing the work. No account manager in the middle.

Bonuses

The AI Opportunity Map: in week 1 I rank the top automations across your workflows with rough ROI. Yours to keep even if you stop after the trial.
Between-day access: a private channel for quick questions on the days I am not building.
The build playbook: everything I ship, documented so your team can run and extend it without me.

How it works

1

Weeks 1-2: paid trial: We pick the highest-value target off your backlog, scope it, and build it. If nothing ships by the end of week 2, you owe nothing more and we shake hands.

2

Month 1 onward: Two days a week against a roadmap we re-rank every month. Pause anytime with 2 weeks notice. No lock-in, no long contract.

3

Handoff, always: Every system ships with documentation and a handoff brief, so your team can run it without me in the loop.

The value stack

Two days a week of senior AI engineering inside your stackthe core of it
The AI architecture decided properly, so it scales instead of turning into spaghettia bad rebuild costs months
Production automations shipped on a weekly cadenceincluded
A short written update every week: shipped, next, blockedincluded
Handoff docs and a playbook for everything I buildincluded

Price

EUR 1,000 to 1,200 per day. Most clients run two days a week.

Scales with the days you need: one focused day a week, or the full two-day cadence.

Starts with a 2-week paid trial, then month to month.

I embed with a maximum of 2 clients at a time, so each gets real depth. When both seats are full, there is a waitlist.

Do the math on your own numbers:

IF one automation saves a 5-person team 5 hours each per week, THEN at your fully-loaded team rate that is [your number] back in your pocket every year, year after year.

The guarantee: Ship-or-free trial

The first two weeks are a paid trial. If nothing real ships by the end of week 2, you walk and you owe nothing beyond those two weeks. No awkward conversation, no clawback to negotiate.

Your code, credentials, and data stay in your accounts from day one, and you own everything I build. Glad to sign an NDA and a GDPR data-processing agreement before we start.

Proof

  • Fractional CTO at LumaOS, a software startup. Their codebase had grown risky to run, so I rebuilt it to production standard and moved it to secure cloud hosting on Azure.
  • 8 AI systems built from scratch, 60+ processes automated across 5 industries
  • Maly Domek, an architecture office: bespoke construction-industry software. Their building-permit applications now fill themselves straight from the client database. The paperwork the owner calls the worst part of the job, gone. In daily use.
  • Built komai.pl in a single day, design to live site

What clients say

The building-permit applications were the worst part of the job in our office, everyone avoided them. Mateusz built a tool that fills them in automatically, straight from our client database, and within the first month we had dozens of hours of work back. Along the way it tidied up the whole firm: better oversight of projects, clearer task distribution, smoother client communication. It is rare to meet someone who understands how an office like ours actually works this fast, and then simply builds it. We came straight back to him for an AI training day for the whole team.

FAQ

What happens if you get slammed or step away?

Everything I build lives in your repos and your accounts from day one, documented as I go, using mainstream tools, so any engineer can take it over. Pause anytime with two weeks notice, and a paid handoff session is available whenever you want it in-house.

Why not hire a junior or just buy the team ChatGPT seats?

A junior cannot architect this, and seats are not the same as shipped systems. You are paying for senior decisions and working automations in production, two days a week, with no recruiting and no full-time cost.

Is two days a week really enough?

It is scoped to ship one real thing at a time. For most teams the bottleneck is decisions, not hours, and the weekly cadence forces shipping instead of drift.

About Mateusz

I am Mateusz Sawka, solo AI engineer: 15 years in tech across finance, engineering, and AI. I built 8 AI systems from scratch and automated 60+ processes across finance, fitness, architecture, content, and health. I write every line of code myself, no juniors under my logo. I won the Exa prize at the SuperAI hackathon on a 24-hour build. komai is a one-person studio on purpose: I run it on the same kind of AI systems I ship to clients, and that is where the speed comes from.

I don't advise. I build.
